Team Captains
In this document you can find what you should expect from your team captain or, as team captain, what you should regard as your responsibilities.
This document presents the expectations for team captains on:
- Onboarding & Offboarding process
- 1-on-1 Meetings
- Career Plan (if necessary)
- Team Building & Office Work
OnBoarding
Team captains are expected to have everything ready to onboard new colleagues.
Team captains should:
- Check with HR team that all the equipment was given to the new joiner;
- Align with the Recruitment Team a Meet & Greet moment to welcome the new joiner in the team;
- Schedule at least one meeting with new joiner during the first week to make sure that everything is going well (he/she has access to the code, email, 25friday github repos, etc…)
- Attend the client Onboarding meeting for the first 5 minutes (besides this meeting, there is another one with 25Friday management team where the new arrival will be presented to our tools, perks, work flows and any questions answered but you don’t need to attend)
Offboarding
In the last working day, the employee and team captain must schedule a meeting with the client with the following subjects:
- Discuss work in progress and make sure that any pending branches or stashes are merged
- Code handover
- Remove accesses in customer side
Also, the team captain must ensure that:
- The laptop is clean and ready to the next employee
- Don’t forget to logout the icloud account
- If help is needed, feel free to reach out Francisco, João, or Sílvia.
1-on-1 Meetings
We believe in the importance of frequent communication and feedback to support our team members in their growth. To achieve this, we expect team members to engage in regular 1-on-1 meetings, which can be held weekly, biweekly, tri-weekly, or at most monthly.
The main goal of these meetings is to:
- Ensure that our team members are doing well and help remove any obstacles to their well-being and productivity.
- Support the development of each team member’s career path by discussing their career aspirations and providing guidance and feedback.
New joiners
- After the first 2 weeks, schedule a 1-on-1 to check up on the onboarding process
- Maintain the short term goal and mention the Career Path to the direct report and explain briefly its purpose
- This way the direct report can start to look for topics to include in the Career Path
- On the next 1:1, the Career Path should be created and filled in
- 1-on-1s should be schedule right after onboarding (first day), with a periodic calendar event
- Refer, promote and ask them to check the handbook!
For everyone else
- Schedule frequent meetings - Weekly, Biweekly, Tri-weekly, Max Monthly
- Ask if everything is okay, if they want to share something or if there is something they need
- Track the progress of their personal goals & trainings (use the Career Path)
- Listen to their “pains” and try to act and raise when is necessary
- Refer, promote and ask them to check the handbook!
- Take notes on client feedback (e.g. team issues, development process, etc) to use on the quarterly client feedbacks
- After a client feedback meeting, use the 1-on-1 to convey the feedback to the coworker
Personal Development
Team captains are expected to help and facilitate their reports personal development. Employees personal development is based on a Personal Development Plan and the possibility to do trainings on areas of interest for the employee and 25Friday clients.
Personal Development Plan
- A personal development plan should be defined after the starting date/onboarding.
- The development plan should include personal, professional and company goals.
- The goals should be SMART and based on:
- 25Friday engineering values
- Skills that must be developed in order to contribute to the project
- Our internal Competence Framework should be used as a supporting tool.
Training
Team captains are expected to guide their reports into what trainings they should focus on. Training should be kept in line with the client needs and the employee Career Plan. They should keep in mind the budget, time allocation and recommended tools already in place for training. However, special requests can always be taken into consideration.
Team Building & Office Work
Team captains are expected to promote team spirit and 25Friday values by:
- Supporting team building activities organization and providing suggestions
- Motivating people to come to the office, for example:
- Promote in person refinement/planning meetings
- Plan 1-on-1 meetings in the office
- Weekly lunches (25Friday covers 1 lunch per week up to 10 euros through Uber Eats)
Team Events Semestral Budget
In order to motivate team bonding and incentivize team events, 25Friday provides a budget of 60€ per person per semester to spend on team-specific events.
We believe that it’s important for all of us to have some fun together and strengthen our relationships beyond work. This is also a great opportunity to explore the city, try new things, and create memories with our colleagues.
The Team Captain will be responsible for managing the team budget effectively, the go-to person for any questions or concerns regarding the budget and will assist in organizing team events. If you have additional questions or need support, you can always reach out to your Team Coach.
You should take into account that:
- The budget is reset per semester and does not carry-over.
- The team event is for team members (doesn’t include team coaches). However, when a team doesn’t have a team captain, one of the team coaches can participate.
- If a new member joins, the budget will be updated accordingly.
- If a member leaves the team, you must not use the available amount since it’s assigned to that person.
- If a member can’t participate in the event for any reason, the team must not use the amount since it’s assigned to that person.
